You Don’t Have a Headcount Problem, You Have a Structure Problem

If your revenue has plateaued and your first instinct is to hire more salespeople, you’re not alone. But you may be solving the wrong problem.

More headcount on a broken or misaligned structure doesn’t multiply output; it multiplies the problem.

The Real Revenue Issue

One of the most common patterns I see in stagnant revenue situations is not a lack of people, it’s salespeople spread too thin to do any one thing well:

  • Hunters are stuck managing accounts instead of winning new business.
  • Farmers have no bandwidth for strategic growth conversations.
  • Everyone is drowning in admin work instead of selling.

The result? Inconsistent new business, high customer churn risk, and a team that feels busy but isn’t moving the needle.

Before You Hire, Ask These Questions

  • Is your sales team structured around the markets and customers you actually serve?
  • Do you have clearly separated Hunter and Farmer roles, or are your reps trying to do both?
  • Is admin and customer service work pulling your salespeople away from selling?
  • Have you evaluated whether your territory coverage model still fits your current growth goals?

If you answered “no” or “unsure” to any of these, adding headcount may deliver short-term activity but won’t solve the underlying issue.

What to Consider Instead

Scaling doesn’t always mean restructuring from the ground up. Often, targeted adjustments make the biggest difference:

  • Segment territories more strategically so reps aren’t stretched across accounts with vastly different needs.
  • Implement or refine assigned account methodologies to protect and grow existing revenue.
  • Add a dedicated or outsourced SDR function to feed the pipeline without burdening closers.
  • Streamline or offload admin tasks so your team spends more time in front of buyers.

Even if you ultimately do hire, getting the structure right first means every new rep is set up to succeed, not set up to inherit a broken model.
