Your AI Habit Isn’t a Strategy

Most CEOs I talk to think their sales team has already adopted AI. A few reps use ChatGPT, someone added an AI note-taker, and it feels handled. But a team with AI habits isn’t a sales team with an AI strategy. And in a company without a dedicated sales leader, nobody is closing that gap.

Here’s the test. Ask your reps who used AI this week and most hands go up. Ask what changed about how your team forecasts, coaches, or runs a deal, and you get silence. One is a habit, the other is leadership.

The Gap Is in the Leadership, Not the Tools

In Vistage’s Q4 2025 survey of 1,202 small and mid-sized CEOs, 76% now use generative AI personally, up ten points in nine months. You’ve probably got the habit yourself.

But personal use doesn’t lead a sales organization anywhere, and the sales research is blunt about what does.

Gartner surveyed 227 chief sales officers and found the teams that give sellers AI-enabled “next best actions” are 2.6 times more likely to hit commercial growth.

The reason isn’t the software. As Gartner’s Greg Hessong put it, the best sales organizations “are not simply layering AI onto existing ways of working. They are redesigning seller workflows so AI can support execution, recommendations and orchestration, while sellers focus their time on the moments where human judgment and customer value matter most.”

Layering AI onto how you already sell is a habit. Redesigning how the team sells is a strategy.

Everyone has the tools. Almost no one has changed how the team is led, and that redesign is a leadership job.

What AI Changed About Leading Sales

Forecasting used to be a spreadsheet built on rep optimism. The best sales leaders now build it on behavioral and process data, and the system flags a deal at risk before it slips, not at quarter-end when it’s too late to save.

Coaching used to depend on a manager riding along or guessing what happened on a call. Now every conversation can be recorded and analyzed, and a leader can develop reps based on real patterns rather than hunches.

And the reps get their week back. AI absorbs the research and admin that eat up half their time. But those hours only turn into revenue if someone decides, in advance, that they go into live selling and coaching. Left alone, the time leaks into more email.

None of that is a tool you buy. It’s a way of leading a team. And it only works on clean pipeline data. Every rollout I’ve watched stall was AI bolted onto a messy CRM.

Someone Has to Own This

The teams that do this are pulling away from the ones that don’t.

McKinsey’s B2B sales research found 90% of market leaders report improved sales effectiveness from AI, versus 55% of their lower-performing peers. And the gap doesn’t come from AI access, but from how deeply it’s built into the work.

The rest mostly buy tools and wait. Gartner predicts that by 2028 AI agents will outnumber sellers 10 to 1, yet fewer than 40% of sellers will say those agents made them more productive. The tools aren’t the constraint. Leadership is.

Here’s the part that’s uncomfortable in a company your size.

Forecasting on real data, coaching from call patterns, redeploying recovered hours on purpose, keeping the CRM clean enough to build on… that’s a full job. In most smaller companies, it’s being done part-time by the owner, squeezed between everything else you run.

AI raised the bar on sales leadership. It didn’t remove the need for it. 

So here’s the gut-check. If your reps stopped using AI tomorrow, would your numbers change? If not, you don’t have a sales strategy. You have habits, and probably no one whose job it is to build one.
